Warehouse Shrinkage: Where Your Stock Actually Leaks Away

Shrinkage is usually filed under a single word: theft. Our field experience says the larger share is operational error — and simple controls close most of it.

Shrinkage Is Not a Synonym for Theft

When a stocktake throws up a negative variance, the mind jumps straight to theft. In most cases, however, shrinkage is a composite of several sources, and theft is only one of them — and usually not the largest.

The Five Most Common Sources

1. Receiving Errors

Accepting a smaller quantity than the one recorded on the invoice without a physical count. The difference surfaces later in the stocktake and is booked as shrinkage, when in fact it never entered the warehouse at all.

2. Issuing Errors

Issuing a similar item instead of the one requested, or issuing a larger quantity without recording it. Two items with near-identical part numbers are enough to produce two opposing variances in the count.

3. Unrecorded Damage

Units damaged during handling and disposed of without a documented write-off procedure.

4. Recording and Transfer Errors

Movements between locations or branches with no matching entry, or a duplicated entry.

5. Internal Theft

It exists, but it thrives precisely in environments that lack the controls above — because disorder hides the trail.

The Controls That Close Most of the Leakage

  • A mandatory physical count on receipt and a three-way match (purchase order / invoice / goods receipt).
  • Clear location coding that prevents confusion between similar items.
  • A documented write-off procedure with management approval.
  • Periodic unannounced counts of high-value items — their deterrent effect outweighs their detective effect.
  • Segregation of duties: whoever receives does not issue, and whoever issues does not adjust the balance in the system.

Start by Measuring

Establish shrinkage as a percentage of inventory value and track it monthly. The number that gets watched goes down — and the number nobody knows quietly grows.
